AI is accelerating fragmentation across the insurance value chain
The essay argues that insurers are moving from vertically integrated operations toward separated underwriting, distribution, claims, and capital arrangements.
Insurance Journal frames a shift in insurance as AI accelerates the long-running fragmentation of the industry value chain. It describes how a policy purchase, such as a Florida roofing contractor buying general liability coverage, now involves multiple layers between the customer and the capital that backs the risk.
The outlet outlines a supply chain that can include a retail agent, a wholesale broker, an underwriter, a licensed carrier, and a reinsurance panel, plus capital providers such as pension funds or credit managers. It says the chain’s role is to connect risk at one end to funding at the other, more efficiently than the traditional single-firm model.
Insurance Journal also looks back at earlier predictions from 1999 that underwriting, distribution, administration, and capital would separate into virtual insurance structures. It argues those changes did occur, but earlier forecasts were still premature, and that today’s AI push is speeding up the breakdown.
The essay further characterizes a carrier as a bundle of underwriting, licensed policy paper, claims handling, data, and capital, noting that these components are slowly separating. It presents AI as a catalyst for that trend rather than a reversal of it.
